Rebuilding an eCommerce brand after a 50% revenue collapse

Monthly revenue had halved from £80,000 to £40,000. A full overhaul of UX, tracking, SEO, paid search and Klaviyo email brought revenue back above £80,000 a month.

Overview

Water for Health, a health-focused eCommerce company specialising in water filtration and supplements, approached me amidst a severe sales downturn. Monthly revenue had plummeted from over £80,000 the previous year to barely £40,000 at the time of engagement, a staggering 50% drop. The decline raised urgent concerns about digital visibility, user engagement and customer retention. The client needed a comprehensive overhaul, not just in marketing but also in digital customer experience, to stop the bleeding and regain momentum.

Problems

  • The website experience was outdated and difficult to navigate, with little clarity in user journeys and no analytics in place to track conversions.
  • Organic visibility had fallen significantly, with limited content updates and poor technical SEO hygiene.
  • Google Ads campaigns were underperforming and unstructured. Budget was being spent inefficiently, with no clear focus on high-intent keywords or product-specific targeting, and retargeting was nonexistent.
  • Email marketing had been largely ignored. The business had a decent list, but no automation, segmentation or strategy, leaving money on the table.

Solution

To tackle the issues I overhauled the website UX and added eCommerce tracking for better insight. I fixed technical SEO problems, optimised key pages, and launched targeted PPC campaigns for water filters and supplements. To boost retention I set up automated email flows in Klaviyo and ran regular campaigns to engage both new and existing customers.

Impact

Email became a top-performing channel: one campaign reached a 58.77% open rate across 7,511 recipients, and sales attributed to marketing reached £43,004 in the period, up 32%.
